First Kanban Board for Beginners: 3 Columns and a WIP Limit to Cut Half-Done Work

First-time kanban builders use this beginner template to set up To Do, Doing, and Done with a WIP limit (Doing capped at 3 cards), cutting half-finished work with a weekly session to clear jams. The whiteboard walks through the To Do, Doing, and Done columns, a frame for the WIP limit and finish line, the 5-step way to move a card, the 3 moves for a stuck card, a Monday/Wednesday/Friday check table (3 rows by 3 columns), and a weekly reflection note. The task board mirrors it with the same To Do, Doing (max 3), and Done columns, opening with 4 parent tasks and 12 subtasks - from setting up the columns and the WIP limit through running it for a week and clearing the weekly jam - all not started. Add columns without a plan and cards just pile up unfinished, but working this board top to bottom sets how you choose columns, cap Doing, and handle stuck cards in week one.

Where you park upcoming work, one card per task Higher up means sooner. Reorder it daily if you like e.g. "Write the invoice," "Book the meetup venue" Any number of cards is fine, but drop any card untouched for 3 weeks (board 8) Only what you are actually touching right now goes here There's a cap on how many cards fit (board 4) e.g. just one card, "Write the invoice," moved in If you set it aside, send it back to To Do - don't leave it parked Anything that meets the finish line (board 4) lands here Keep it for a week and count it at week's end e.g. "Sent the invoice" - nothing left for you to do The count you moved is how much flowed that week WIP Limit (the cap on Doing)WIP means "work you have your hands on right now."e.g. Working solo, cap it at 3. When unsure, go lower.Write that number on the Doing column header. When You're About to Hit the Limite.g. Don't pick up new work - finish one cardin Doing, then move the next one in.Running everything at once is the slowest path. The Finish Line (what counts as Done)e.g. "Sent it, and no reply is needed from me" -decide it in one sentence and write it down.Without a line, the same card sits in Doing for days. If You Want a Fourth Columne.g. Wanting to add "Waiting for reply" is a signthat waiting cards are stuck in Doing. Before adding a column, send waiting cards back to To Do (board 7). (1) Write one cardWrite one task per card and drop it in To Do. Size it to finish in half a day to a day. e.g. "Write the invoice" is one card; "Do all the accounting" is too big - split it. (2) Move just the top oneMove the single top card from To Do into Doing. Don't move a batch. e.g. Move one first thing in the morning, finish it, then take the next. (3) Check the limitCount whether Doing is over the cap (board 4). If it is, don't move a new card in - finish one first. e.g. If the cap is 3, don't move in a fourth. (4) Move it to DoneOnce it meets the finish line, move it to Done. Anything short of that stays in Doing. e.g. Sent = Done, still a draft = stays in Doing. (5) Flag stuck cardsMark any card untouched for 2+ days with a red flag. Don't diagnose it on the spot - just flag it and save it for the weekly check (board 9). e.g. Stick on a red dot sticker. Use this when a card is too big to start Cut it into pieces small enough to finish in half a day e.g. "Fix the site" → "Fix the copy," "Swap the image" Keep only one of the split pieces in Doing Use this when a card is stuck waiting and you can't move it forward Pull it out of Doing and back into To Do to free the slot e.g. If you're waiting on a reply, put it back at the top of To Do once you've sent it Returning it isn't a failure - freeing the slot is the point Use this for a card untouched for 3 weeks that isn't causing trouble If deleting feels wasteful, move it to another note and take it off the board e.g. Drop "Collect articles to read someday" Counting how many you drop shows you when you took on too much What to check Sign of a jam What to do about it Monday To Do's orderIs this week's work near the top? The same cards lead as last weeke.g. The same card has been #1 for 3 weeks straight Reorder the top 3Push down anything you won't do this week Wednesday Doing's card countIs it over the cap (board 4)? More cards than the cape.g. 5 cards when the cap is 3 Pick one and send it back to To DoReturn waiting cards first Friday Red-flagged cardsCards untouched for 2+ days 3 or more red flagse.g. 3 of 5 cards are flagged red Split, return, or drop them(boards 6-8) - don't leave them as is This Week's Flow (count at week's end)Cards moved to Done: ____ cardse.g. 7 last week, 5 this week. If it drops, find one reason why. What Caused the Jam (name just one)e.g. Moved 3 cards into Doing at once on a meeting day,and none of them finished before carrying over. What to Try Next Week (just one)e.g. Lower the Doing cap from 3 cards to 2.Owner: ____ / Review date: ____
