1:1 Meeting Toolkit — run prep, dialogue, agreements, and follow-up on one board

Managers and their team members open this template right before a biweekly or monthly 1:1. The whiteboard holds the purpose and ground rules for the 1:1, a 30-minute flow for the session, question sets for four angles (condition, work, growth, relationships), a matrix for sorting what gets handled where, and a frame for notes. The task board starts with five parent tasks — set the cadence, collect the agenda, run the conversation, agree on next steps, and record — each with concrete subtasks waiting in To Do.

The first 15 minutes belong to their agenda. Prep (5 min before)Open last session's notes and the task board, and review the topics they sent. Check-in (3 min)One line on energy, hours, and mood. A 1-10 number makes the change since last time visible. Main talk (15 min)Start with their topics. Ask for facts, then feelings, then causes, and resist jumping to answers. Agree (7 min)Name two or three actions for the next session, each with an owner and a due date. Record (5 min after)Put the agreements on sticky notes, reflect them on the task board, and add your own items to your list. "How many hours did you work this week?" Get overtime and sleep in numbers "On a scale of 1-10, how are you today?" Compare with last time "Are you taking time off?" Pin down their next day off "Which piece of work is stuck the most?" Ask them to pick one "Is the cause information, authority, or time?" "Is there an obstacle I can remove?" Decide on the spot what you can clear "What do you want to be able to do in six months?" "Where in your current work do you feel yourself growing?" "What role do you want next?" Get two candidates on the table "Is there anyone or any situation you find hard to work with?" "Which meeting is hard to speak up in?" See if a format change fixes it "What would you change about how I work?" Always get at least one answer 縦軸: Deadline (lat... Escalate and bring the answer back next session. AgreementsExample: "They confirm the requirements for project A by Friday. I ask legal for a check today." Carried overExample: "Answer the question about the review process after checking with HR." Always give parked items a date. TakeawaysExample: "Meeting load hurts more than task volume — drop two recurring meetings next month." Save these as process fixes.
